External IT provider vs in-house team: how to decide for your infrastructure

The question of whether to build an in-house IT team or hire an external provider is not answered with the word “best”. It is answered with numbers, scenarios, and timelines.

An industrial company with 50 people and stable critical load needs a different answer than a logistics company with 200 people and seasonal demand. The right answer depends more on the workload than on the company size.

Four objective criteria to decide

These four axes apply to most infrastructure operational decisions. None of them is decisive on its own.

  1. Project scale: if you manage fewer than 20 critical servers and stable loads, the fixed cost of an in-house team is hard to justify. If you manage more than 50, or have peaky loads, the balance shifts.
  2. Workload variability: predictable loads are operated cost-effectively with an in-house team. Loads with seasonal peaks (e-commerce, campaign-based manufacturing, etc.) are usually cheaper to outsource.
  3. 24/7 technical capacity required: running an in-house team full-time (night shift, weekends, rotating on-call) is expensive for a single company. A provider spreads it across clients.
  4. Pace of technological change: if you need to adopt new practices every 1-2 years (cloud, AI, new regulations), an external provider does it as daily practice. An in-house team learns on the job and at higher cost.

Signs you need an external provider

Your critical infrastructure needs 24/7 support but your team only works business hours. You have demand peaks where you need temporary or specialized resources. You are adopting a technology (such as AI) for which there is no internal expertise. You are planning a 6-18 month transformation and do not want to expand your permanent headcount.

These signals are legitimate and do not imply that the in-house team “is not good enough”. They imply that the mixed model is financially healthier.

Signs you need more in-house team

You have regulated processes where every change must go through internal audit. You handle sensitive intellectual property that should not leave the corporate perimeter. Your operational load is stable and massive. You already have a mature IT practice with your own standards.

If you meet these conditions, the in-house model is justified even at a higher absolute cost: you pay for control, not for savings.

The middle model almost nobody names

The most common model today is not binary. It is a small in-house team (architecture + governance + key hires) that works with one or more external providers for operations, support, and specialized projects.

This architecture lets you keep control of critical decisions and still scale operations without permanent hires.

What almost nobody tells you: the hidden cost of the in-house team

The salary cost of an operations engineer is only 40-50% of their total cost. The rest is benefits, workspace, equipment, training, turnover (in IT it runs 20-30% annually in Mexico) and learning time.

An external provider with a monthly fee competes against the total cost, not against the salary. That is the comparison worth making.

How to build the financial case

A minimum viable model: 1) total annualized cost of the in-house team (including benefits, workspace, training, estimated turnover), 2) annualized cost of the external provider (monthly fee × 12 + extraordinary services), 3) value of mitigated risk (incidents avoided, regulation met, capacity gained).

If the sum of external provider + mitigated risk is lower than the internal cost over a 3-5 year horizon, the financial decision is clear. If not, it pays to stay in-house or to look for a mixed model.
