CDU (Coolant Distribution Unit) for data center: when to buy, when to rent, when you do not need it
A CDU (Coolant Distribution Unit) is the equipment that circulates the cooling fluid between your servers and the exterior heat-rejection system. In a liquid cooling project it is a critical piece — and a single 200 kW CDU costs between $25,000 and $60,000 USD depending on the manufacturer. The decision to buy, rent, or wait has more financial impact than it seems, because the CDU conditions the rest of the project.
What a CDU does and why it is not a commodity
A CDU receives the hot fluid leaving the cold plates on the servers, cools it via a heat exchanger (water-to-water or water-to-air), and returns it to the secondary loop. There are three main types: air-cooled (rejects heat into the room air, requires sufficient HVAC capacity), water-cooled (rejects heat to an existing chilled water loop), and rear-door (mounted on the back of the rack, integrating the heat exchanger). Each type has trade-offs in cost, footprint, and energy efficiency. Choosing well avoids having to replace the CDU in 3 years.
When to BUY the CDU
Buying is the right decision in three scenarios:
- Your IT load is stable or growing. If you expect to operate the cluster for 5+ years, capex pays off vs monthly rental. A practical rule: if the monthly rent exceeds 2% of the equipment purchase cost, buy. (This assumes a 5-year useful life.)
- Your IT load is business-critical. A rented CDU comes with the provider’s SLA, but you have less control over preventive maintenance. If a CDU failure costs you more than the rental savings, buy.
- You already have trained staff or access to manufacturer support. Buying without support is an unnecessary risk. If your integrator has a service contract with the CDU manufacturer, buy.
When to RENT the CDU
Renting is the right decision in three other scenarios:
- You are testing liquid cooling for the first time. Before committing capex to a fixed CDU, rent one for 6-12 months. It gives you time to validate that the concept works at your site, that the right fluid is selected, and that your team learns to operate it. The monthly rent for a 200 kW CDU typically runs between $1,500-3,500 USD.
- Your load is seasonal or temporary. If the AI cluster will be used for a 6-month project and then shut down, renting avoids having an idle CDU. Some providers rent month-to-month with 30 days notice.
- Your CFO does not approve capex. When the Opex budget is easier to approve than Capex, renting gives you access to the same equipment charged to operating expense. Verify the accounting implications with your CFO — some rent-to-own contracts are eventually booked as Capex.
When to WAIT before buying or renting
There are three scenarios where waiting makes more sense than acting:
- The GPU roadmap is changing. NVIDIA, AMD, and Intel are publishing new GPU generations every 12-18 months. Cooling requirements change with each generation. If your GPU purchase is planned for the next 6-12 months, wait to confirm the exact model and size the CDU for that generation, not the current one.
- The civil works project is not ready yet. If you need floor penetrations, structural reinforcement, or a rooftop dry cooler, do not buy or rent the CDU until that work is complete. Waiting on the CDU is cheaper than having it sit in storage for 3 months while the construction finishes.
- You are between two cooling technologies. If you have not yet decided between DLC, rear-door, or immersion, the CDU is different in each case. Buying or renting before deciding is a premature commitment to one architecture.
The factor almost nobody accounts for: maintenance
The annual maintenance cost of an owned CDU is between 5-10% of the purchase cost (labor + parts + monitoring). A rented CDU typically includes preventive maintenance in the contract. If you buy, budget maintenance from day one — a CDU without maintenance fails in 3-4 years instead of the expected 8-10 year useful life.
The checklist before signing the rental or purchase contract
Five points that must be explicit in the contract before you sign, regardless of whether it is a rental or a purchase:
- Secondary fluid temperature SLA. The CDU must guarantee that the fluid delivered to your servers stays within the contracted temperature range (typically 25-35°C / 77-95°F). An SLA without a specific number does not protect you.
- Failure response time. If the CDU fails, how long until the provider has a technician on site? 4 hours is the standard for a mid-size DC; 2 hours is typical for premium SLAs. Without that number, you have no recourse.
- Cost of N+1 redundancy. If your CDU is critical, you need a second backup CDU or a contract guaranteeing hot-swap replacement. The cost of that redundancy must be in the budget from the start, not as a surprise 6 months later.
- Fluid compatibility. The CDU must be compatible with the fluid your server requires. Some CDUs are optimized for water-glycol, others for dielectric fluids, others for refrigerants. Mixing fluid types in the same loop causes chemical degradation and clogging.
- End-of-life retirement plan. If you rent, who takes the equipment back at the end? If you buy, what happens to the cooling fluid (some are regulated)? These details matter less at the start but become expensive if they are not in writing.
Practical recommendation
Start with 6 months renting the CDU you need while you finish the civil works and confirm the final GPU model. If after 6 months the load is stable and the team is comfortable with the operation, negotiate the purchase of the equipment being rented (many contracts include a purchase option at residual value). If the load does not materialize, you return the equipment and your maximum loss is 6 months of rent. It is the lowest-regret path.
